India’s baby care market is growing, and so is the challenge of finding products parents can genuinely trust. When it comes to baby care, Indian parents often look for the same thing: products that are made well, priced for the value they deliver, and worth bringing home.

Ahmedabad-based Kunal and Kinjal Popat found themselves at the centre of this dilemma when they became parents in 2011. The couple began searching for a safer alternative, but that search opened another can of worms: finding a product that was safe, well-designed and priced right.

Their hunt for safer alternatives soon hit a snag. While there was no shortage of baby products in the market, very few offered the combination of safety, thoughtful design and transparent pricing the couple was looking for.

Instead of compromising, the Popats decided to build what they could not find. Kunal brought over a decade of experience across engineering, marketing and sales, while Kinjal, trained in design, brought a different lens to the problem. Together, they set out to make baby products that put safety first with the right price tag. And that is how R for Rabbit came into being in 2014.

The couple started with around ₹40 Lakh of their own savings, designing products in-house and working with established, safety-certified manufacturers.

“I used to visit factories before finalising any partnerships to ensure quality control, testing and certification standards remain as we want for the brand,” said Kinjal.

Initially, R for Rabbit started with three baby-gear products, led by strollers. From there, the company began expanding its portfolio and distribution. Today, the brand controls more than 450 SKUs across categories such as car seats, baby apparel, personal care, feeding ranges, and ride-on toys.

R for Rabbit expanded into kids’ personal care by launching the Biomimic baby skin care range in August this year and entered the baby clothing segment with its apparel range in September. As it continues to grow its product portfolio and distribution, getting products to customers efficiently became an increasingly important part of its growth strategy. The company’s partnership with Shadowfax in 2026 reflects this shift, with last-mile delivery becoming a key consideration as the brand scales across markets.

Building A Full-Stack Baby Care Brand

At the outset, R for Rabbit relied heavily on word of mouth to build trust. Mothers who discovered the brand began recommending its products through WhatsApp groups and personal networks because of the brand’s focus on quality and international standards of safety. This grassroots buzz helped the duo build early sales without leaning heavily on traditional advertising. Thanks to this organic growth, the brand’s portfolio grew to around 25 products by 2016.

“Over time, as our range grew, we put a much clearer framework around how we developed our products. We built everything around four pillars: safety, quality, innovation and customer support. For us, the highest quality and international standards are the floor, rather than the ceiling,” Kunal told Inc42.

The founders’ focus was clear: the brand’s products should be designed around everyday realities of Indian parents. Strollers, for instance, were designed to fold with one hand, making them easier to manoeuvre in India’s often cramped lifts and busy urban spaces. Similarly, the founders focused on plug-and-play assemblies for parents to set up products without a complicated installation process. They also designed convertible high chairs that could double up as toddler desks.

R for Rabbit also began developing and patenting more of its own products instead of selling products already available in the market. This helped the brand carve out a space between expensive imported brands and cheaper local alternatives.

By 2019, R for Rabbit built a base of nearly 1.5 Mn parents.

From Growth To A More Complex Fulfilment Model

The key change for R for Rabbit came when it moved beyond products that parents bought only occasionally. It entered toys with ‘Orapple Toys’ in 2020 and then launched Feather Diapers in 2022.

The expansion into new categories also began to show up in R for Rabbit’s business numbers.

The company raised its first institutional round in October 2021, and by FY23, its revenue reached ₹128 Cr. It crossed ₹250 Cr in FY25, helped by a wider product portfolio that grew by more than 100 products during this period.

Diapers, in particular, emerged as one of the company’s fastest-growing categories, giving the business a more consistent revenue stream.

The 2025-26 phase brought further expansion. In August 2025, R for Rabbit raised $27 Mn in Series B funding, led by Filter Capital and 3one4 Capital. In the following year, the company added BioMimic, a biomimicry-based kids’ personal care range, and launched its first apparel line.

In 2026, R for Rabbit’s offline reach crossed 3,000 retail touchpoints, while quick commerce emerged as another important channel. As the company added more products, repeat purchases and customers across more markets, fulfilment became a bigger part of the equation. The challenge was no longer just having the right products, but getting them to customers quickly while keeping delivery costs in check. This also meant rethinking how it stored and moved inventory.

R for Rabbit eventually moved from a single warehouse to a regional third-party logistics model, bringing inventory closer to customers across different markets. The company partnered with Shadowfax in 2026 to strengthen its last-mile network and offer same-day and next-day deliveries.

The primary aim of the partnership was to improve delivery speed and coverage as the brand continues to grow across categories and markets.

“We wanted to build a logistics network that could keep pace with our growth and get products to customers faster. As we expand across categories and markets, being closer to the customer becomes increasingly important. Our partnership with Shadowfax helps us strengthen that last-mile capability and improve both delivery speed and coverage,” says Kunal.

Shadowfax’s same-day and next-day delivery capabilities have helped the brand reach more pincodes and improve delivery timelines. According to Kunal, the partnership has brought tangible improvement in its turnaround times and greater operational flexibility.

As volumes increase, the company expects better logistics efficiency and wider coverage to help it grow revenue while keeping fulfilment costs and operational inefficiencies under control. Faster delivery and broader coverage could also help reduce delivery-related drop-offs and improve the customer experience.

Scaling The Next Mile

For R for Rabbit, the next stage of growth will extend beyond its existing footprint. The company is looking to deepen its presence in Tier II, Tier III and other emerging markets while continuing to grow in metros. This expansion will bring more customers, higher order volumes and greater demand for faster deliveries, making fulfilment an increasingly important part of the customer experience.

“As we work towards becoming a ₹1,000 Cr business, we know that our ability to serve customers across more locations will be critical. Partnering with Shadowfax lets us hold that promise on delivery too, with faster, more reliable fulfilment as we reach deeper into Tier II and Tier III India,” said Kunal.

That makes logistics more than just an operational function. Faster same-day and next-day deliveries can improve the customer experience, while better reverse logistics can make returns and exchanges easier.

R for Rabbit maintains an overall NPS of 80+, reflecting the word-of-mouth loyalty that has helped build the brand. As the company expands, maintaining that trust will depend on delivering a consistent experience beyond the product itself.

By partnering with Shadowfax, R for Rabbit is strengthening its last-mile capabilities to support faster deliveries and wider coverage as it expands into new markets.

At the same time, expanding into new markets means R for Rabbit needs to bring inventory closer to customers without allowing fulfilment costs and operational inefficiencies to rise.

From three baby-gear products in 2014 to a portfolio spanning everyday parenting needs, R for Rabbit has come a long way. But as the company enters its next phase, the challenge now is to make sure that its products reach customers quickly, reliably and efficiently.
