In the middle of Udai Sagar Lake sits a private island.

Separated from the mainland. Surrounded by the silence of still water. Framed by the Aravallis. Quiet enough to make the outside world feel a little further away than it actually is.

For 3 days, that island will become home to 70+ of India’s leading D2C and consumer brand founders.

Not because they are stepping away from building.

But because some conversations need distance from the relentless pace of everyday execution, the kind that challenge assumptions, alter the course of companies and shape entire industries.

It is in this spirit that The D2C Retreat returns for its third edition at Raffles Udaipur, set across a 21-acre private island framed by the Aravallis.

Between 17-19 September 2026, one of the most concentrated gatherings of India’s consumer economy will come together: founders representing businesses with more than ₹30,000 Cr in collective annual revenue, going off-grid and off-record, all under the Chatham House Rule.

These are the people building what India wears, eats, drinks, applies, sleeps on, brings into its homes, and increasingly chooses every day. Their companies are creating new categories, challenging legacy incumbents, changing how products are discovered and distributed, and competing for a place in the lives of 1.4 billion Indians.

Over three days, they will share hard-earned experiences, compare notes and confront the decisions that could shape what comes next for one of the world’s largest and fastest-evolving consumer markets.

India’s Consumption Opportunity Is Getting Bigger. So Is The Difficulty.

India is on its way to becoming one of the world’s largest consumer markets, with consumer spending projected to rise from $2.4 Tn in 2024 to $4.3 Tn by 2030.

The opportunity is unquestionable. Capturing it is not.

The first wave of D2C lowered the barriers to launching a brand. Social media created discovery, marketplaces provided national reach and performance marketing helped young businesses find their earliest customers. Brands could establish relevance before building stores, distribution networks or large organisations.

That playbook created a formidable generation of breakout consumer brands. It will not, by itself, build the next generation of large consumer companies.

Growth now demands that brands win across multiple, often conflicting fronts: offline, quick commerce, protecting margins across channels and building loyalty in a market where convenience increasingly drives choice.

Beyond growth, founders are simultaneously balancing leadership, teams, culture, capital and the growing complexity of scale.

These are no longer questions about how to start a consumer brand. They are questions about how to build one that lasts.

That’s Why We Built The D2C Retreat

The D2C Retreat was created to give India’s consumer founders a place to work through these decisions with people who understand their complexity.

Launched in 2024, it rests on a clear premise: founders building at scale do not need another conference filled with familiar success stories. They need a trusted room of peers navigating similar pressures and questions — one where unresolved decisions can be examined honestly, assumptions challenged, hard-earned experience shared freely, and founders can be vulnerable without having to explain the weight of what they are carrying.

The first two editions gave that premise a life of its own.

In the first edition, founders who often encountered one another across categories, conferences and competitive markets spent three uninterrupted days together. The conversations moved from company building and personal wealth to families, leadership, and everything that sits around the life of a founder. Competitors found common ground. People who had known each other professionally for years got to know one another differently.

That familiarity went deeper during the second edition. There was less need for introductions and more willingness to get into the decisions founders were actually wrestling with. Founders compared experiences around exits, large fundraises, health, leadership and the cost of scale; milestones were celebrated together, new commitments were made in the room, and many of the relationships carried forward well beyond the Retreat.

That continuity matters. Each edition adds another layer of shared context between people who increasingly know whom to call when they encounter a problem someone else in the room may have already lived through.

In 2026, that same philosophy remains, but the room becomes even more tightly curated. Participation is reserved for founders building D2C, consumer and retail businesses that meet at least one of three criteria: ₹200 Cr in annual revenue, ₹150 Cr in funding or a ₹400 Cr valuation.

The objective remains to bring together people with the experience, candour and context to contribute meaningfully to one another’s most consequential decisions.

What Will Unfold On The Island

The Retreat isn’t designed around moving founders from one session to the next. The three days are deliberately built to create different levels of conversation.

Some will happen with the entire room. Others will happen among a few founders around a table. Many of the most useful ones will happen outside the planned agenda altogether.

A founder considering an exit can compare notes with someone who has already gone through the process. Another navigating the shift from founder-led execution to a professional leadership team can hear from someone who got that transition wrong before getting it right.

The formal programme creates the starting points. The three days create the space to take them further.

The D2C Retreat 2026 Focus Areas

  • From growth to durability. How can brands strengthen defensibility, improve capital efficiency and build companies capable of outlasting their first successful product, channel or growth engine?
  • The need for reinvention. How will changing consumer behaviour and new consumption pools reshape the way products are created, demand is predicted, customers are understood and organisations are run?
  • The road to liquidity. How should founders prepare for public markets, strategic exits and secondaries? What happens to control, identity and personal wealth when liquidity becomes an immediate decision?
  • The founder’s changing job. What must change when instinct and direct intervention can no longer run the company? How should founders approach delegation, leadership, culture, governance and their evolution from operators to institution builders?
  • The founder beyond the company. How should founders navigate personal wealth, health, relationships and identity while carrying the pressures of scale and building lives capable of sustaining the journey?

The Hot Seat will strip away the presentation altogether. One founder. One room. An open conversation spanning business, capital, investors, leadership, people and the personal journey behind the company.

Nothing rehearsed. Nothing attributed beyond the island. All under the Chatham House Rule.

Three uninterrupted days allow a question to be raised in one room, challenged beside the lake, reconsidered over dinner and revisited with greater honesty the following morning.

Unlocking India’s Consumption Story, Together

India’s consumption future will be built company by company, category by category and decision by decision. But many of the people making those decisions are wrestling with remarkably similar questions.

For three days in Udaipur, they will have the time, context and trust to work through some of those questions together.

Of course, what is said on the island will remain at the island. What changes because of those conversations may travel much further.

The D2C Retreat is supported by the likes of Shadowfax, Elements Wellness, NITRO Commerce, Indigoedge, and Snapmint.
